The Challenge
Sales stalling under the weight of 44% RTO
When Sage Metals came to us, their campaigns were generating orders — but nearly half of them never reached the customer. A 44% Return-to-Origin rate was eroding margins, burning fulfilment costs, and making it impossible to scale profitably. Even good creative couldn't fix a broken order funnel.
The Strategy
Fix order quality before scaling spend
Rather than throwing more budget at the problem, we started with data — auditing delivery failures, identifying low-intent audience segments, and refining location targeting. Then we introduced a Partial Payment model (₹199 upfront) that acted as a natural filter, ensuring only committed buyers placed orders. Only then did we scale.
What We Did
A 4-Phase Execution Plan
Data & Root-Cause Audit
Deep-dived into order data, delivery failure patterns, and audience overlap to pinpoint exactly why 44% of orders were returning.
Audience & Location Refinement
Rebuilt targeting around high-intent buyers in top-performing cities, cutting wasted reach and drastically improving order quality.
Partial Payment (₹199) Model
Introduced a prepaid + COD hybrid where customers commit ₹199 upfront — filtering out non-serious orders overnight.
Creative Testing & Scale
Ran 46+ campaign variations to find winning creatives, then scaled the best-performing ad sets to deliver consistent, profitable growth.
Key Innovation
The ₹199 Partial Payment Model
We introduced a hybrid checkout where COD customers pay a minimum of ₹199 at order placement via Fastrr. This simple change immediately filtered out impulse and non-serious orders, turning Fastrr Checkout into our highest-growth channel — scaling +134% and contributing ₹1.34M in revenue.
